[GTM glossary](/glossary.txt) Activity-based selling Sales # Activity-based selling In short Activity-based selling is an approach where a sales team sets targets for specific activities, such as calls made, emails sent, and meetings booked, and manages performance mainly through those inputs. The idea is that consistent activity produces pipeline and, eventually, revenue. It differs from outcome-based management, which focuses on results like closed revenue. Activity-based selling manages the leading indicators that reps control directly each day. ## How activity-based selling works ### Define the activities Choose the actions that most often lead to pipeline for your team, such as outbound calls, personalized emails, and social touches. ### Set targets Work backward from the goal. If a team knows roughly how many touches lead to a meeting, it can set a daily or weekly activity target. ### Track and coach Use the CRM or a sales engagement tool to track activity and review it in one-to-ones. Look for reps whose activity is high but results low, since that points to a quality or targeting issue. --- ## Example Say an SDR team learns that, on average, about one meeting follows from a set number of conversations. Managers then set a weekly conversation target and review it each week. This is an illustration of the method, not a benchmark. --- ## Benefits and limits * **Benefit: clarity:** Reps know exactly what to do each day. * **Benefit: early signal:** Managers see problems before they reach revenue. * **Limit: quantity over quality:** Reps may log activity without caring about fit or relevance. * **Limit: gaming:** Counted activities can be inflated, such as sending low-effort emails. * **Limit: weak fit for complex deals:** Long enterprise deals depend on judgment and relationships more than raw volume. --- ## Making it work * **Pair volume with quality:** Track reply rate, meetings, and fit alongside activity counts. * **Use targets as a floor, not the goal:** The goal is pipeline; activity is the means. * **Review targets regularly:** Update them as channels, lists, and results change. --- ## Activity-based selling FAQs **What is activity-based selling?** Activity-based selling is an approach in which a sales team sets and tracks targets for specific activities such as calls, emails, and meetings booked. The belief is that consistent, measurable activity drives pipeline and revenue over time. **What is the difference between activity-based selling and outcome-based selling?** Activity-based selling manages the inputs reps control, like calls and emails. Outcome-based management focuses on results like pipeline created or revenue closed. Most teams track both, using activity as an early indicator and outcomes as the final measure. **What are the disadvantages of activity-based selling?** It can reward quantity over quality, encourage reps to inflate activity counts, and fit poorly with long, complex deals where judgment matters more than volume. Pairing activity targets with quality measures such as reply and meeting rates reduces these risks. **Which sales activities should you track?** Track activities that historically lead to pipeline for your team, such as outbound calls, personalized emails, conversations held, and meetings booked. Review them alongside results so you can see which activities actually produce opportunities.
