# Headcount planning

In short

Headcount planning is the process of deciding how many people a team needs, in which roles, and when they should start, based on goals, budget, and expected productivity.

In go-to-market teams it ties the revenue target to the number of sellers, SDRs, marketers, and support roles required. Done well, it prevents both under-hiring that misses the number and over-hiring that burns cash.

## Inputs for a GTM headcount plan

* **Revenue target:** The bookings or pipeline goal for the period.
* **Quota and attainment:** What a fully ramped rep is expected to sell and what they typically achieve.
* **Ramp time:** How long a new hire takes to reach full productivity.
* **Attrition:** The share of the team you expect to lose and need to backfill.
* **Budget:** Total cost per role, including salary, variable pay, tools, and management overhead.

---

## A simple worked example

Say a team needs 6 million in new bookings. A ramped rep carries a 600,000 quota and usually reaches 80 percent of it, so each rep produces about 480,000. That points to roughly 12.5 ramped reps. If the team has 9 and new hires take a quarter to ramp, the plan must hire early enough to offset the lag, and add a buffer for attrition.

### Work backward through the funnel

Do the same for pipeline: bookings target, win rate, and deal size give required pipeline, which sets the SDR and marketing capacity needed to create it.

---

## Headcount planning vs. capacity planning

Capacity planning estimates how much a team can produce with the people it has. Headcount planning decides how many people to add or change. The first feeds the second.

---

## Common mistakes

* **Ignoring ramp time:** A rep hired this quarter will not carry a full quota this quarter.
* **Assuming full attainment:** Plan on realistic attainment, not 100 percent of quota.
* **Hiring ahead of pipeline:** More sellers without enough pipeline lowers everyone's results.
* **Planning once a year:** Revisit the plan quarterly as results and conditions change.

## Headcount planning FAQs

**What is headcount planning?**

Headcount planning is the process of deciding how many people a team needs, in which roles, and when to hire them, based on revenue goals, budget, expected productivity, and attrition.

**How do you do headcount planning for a sales team?**

Start with the bookings target, divide by the realistic output of a ramped rep, then adjust for ramp time and expected attrition. Check that pipeline and SDR capacity can support the number of sellers you plan to add.

**Why does ramp time matter in headcount planning?**

New hires are not fully productive at once. If a rep takes a quarter or more to ramp, hires must start earlier than the revenue they are meant to deliver, or the plan will fall short in the period you need them.

**What is the difference between headcount planning and capacity planning?**

Capacity planning estimates how much a team can produce with current people. Headcount planning decides how many people to add, replace, or move so total capacity meets the target. Capacity analysis is usually an input.
