[GTM glossary](/glossary.txt) Sales coaching Sales # Sales coaching In short Sales coaching is the ongoing process of improving individual reps' selling skills through observation, feedback, and practice. It is based on the rep's real calls and deals, and it targets specific behaviors. It differs from sales training, which teaches the whole group a topic, usually in a set session. Coaching is one-to-one and continuous. For the person who coaches, see sales coach. ## How sales coaching works ### 1. Observe Review call recordings, join live calls, and read deal notes to see actual behavior. ### 2. Diagnose Pick one skill or habit that most affects results, such as discovery depth or next-step closing. ### 3. Give feedback Point to specific moments. Ask the rep what they would change before offering your view. ### 4. Practice Role play the situation or rewrite the question set so the rep leaves with something to try. ### 5. Follow up Check the next calls for the change and adjust the plan. --- ## Sales coaching vs. training * **Training:** Group-based, topic-led, and often a one-time event. * **Coaching:** Individual, based on real work, and repeated over time. --- ## What to coach on * **Pipeline habits:** Prospecting consistency and account selection. * **Call skills:** Opening, discovery questions, handling objections, and closing next steps. * **Deal strategy:** Stakeholder mapping, qualification, and negotiation. * **Forecast judgment:** Honest deal stage and close date calls. --- ## Building a coaching rhythm Say a manager has eight reps. She sets a weekly 30-minute one-to-one that is kept separate from the pipeline review, with one call reviewed in advance and one skill goal per rep. A short shared note records each goal and the follow-up date. Keeping pipeline talk and coaching talk apart stops coaching from being crowded out. --- ## Common mistakes * **Pipeline review disguised as coaching:** Deal inspection is not skill building. * **Too many goals:** Reps cannot change five things at once. * **Telling instead of asking:** Self-found fixes tend to stick. * **Inconsistent schedule:** Coaching that gets skipped when busy does not build habits. --- ## Sales coaching FAQs **What is sales coaching?** Sales coaching is the ongoing, one-to-one process of improving a rep's selling skills through observation of real calls, specific feedback, practice, and follow-up. It targets particular behaviors rather than general performance. **What is the difference between sales coaching and sales training?** Training teaches a group a topic, often in a single session. Coaching works with one rep over time, uses their real calls and deals, and focuses on specific behaviors. Strong teams use both, since training sets the baseline and coaching tailors it. **How often should managers do sales coaching?** Many managers hold a regular one-to-one for coaching each week or every two weeks, separate from the pipeline review. The right rhythm is one the manager can keep, since consistency matters more than session length. **How do you measure the impact of sales coaching?** Track changes in the specific behavior being coached, such as questions asked or next steps booked, alongside outcome metrics like conversion between stages and quota attainment. Compare each rep against their own earlier results.
