Market & Targeting

Market penetration

In short

Market penetration is the extent to which your product has reached its target market, usually shown as customers divided by the total number of potential customers. It is also the name of a growth strategy: win more sales in a market where you already operate.

It differs from market share, which compares your sales with competitors. Penetration compares your customers with the whole pool of potential buyers, including those who buy from nobody.

How to calculate market penetration

Divide your current customers by the number of target accounts, then multiply by 100. Say a team has 300 customers in a market of 6,000 ICP-fit accounts. Penetration is 5 percent. This is an example, not a benchmark.

You can also compute it by revenue: current revenue in the segment divided by total addressable market. Use the same method each time so trends are comparable.

Why it matters for GTM teams

  • Reveals headroom: Low penetration in a good-fit segment means room to grow without new products.
  • Guides coverage: Compare penetration across segments to decide where to add reps or budget.
  • Shows saturation: Slowing wins at high penetration may signal it is time to expand elsewhere.

Ways to increase market penetration

Reach unserved accounts

Build lists of fit accounts you have never contacted and run outbound and account-based programs against them.

Convert competitor customers

Target accounts using alternatives where switching reasons exist, such as a contract renewal window.

Improve conversion and retention

Penetration falls if customers churn. Fix onboarding and retention before pouring more leads in.

Common mistakes

  • Wrong denominator: Dividing by the whole industry instead of accounts you can serve gives a falsely low number.
  • Chasing penetration in poor-fit segments: More customers who churn do not help.
  • Confusing it with share: Check which question you are answering: how much of the pool, or how much versus rivals.

Market penetration FAQs

What is market penetration?

Market penetration measures how much of your target market already buys your product, usually customers divided by total potential customers. It is also a growth strategy focused on selling more of your existing products in existing markets.

How do you calculate market penetration?

Divide your current customers by the total number of target accounts in the market and multiply by 100. For example, 300 customers among 6,000 target accounts is 5 percent. You can also use revenue divided by total addressable market.

What is the difference between market penetration and market share?

Market penetration compares your customers with all potential customers in the market. Market share compares your sales with total sales in the market, including competitors. Penetration shows headroom; share shows your position against rivals.

How can you increase market penetration?

Reach fit accounts you have not contacted, win customers away from alternatives, improve conversion in sales, and reduce churn. Start with segments where your fit is strong and penetration is low.
