Stakeholder mapping

In short

Stakeholder mapping is the process of identifying the people inside a target account who influence or decide a purchase, and recording each person's role, level of influence, and attitude toward your solution.

The output is a map that guides your deal plan: who to contact, in what order, and with what message. It goes further than an org chart, which shows reporting lines but not who really shapes the decision.

What to record for each stakeholder

  • Role in the deal: Economic buyer, champion, user, technical evaluator, blocker, or influencer.
  • Influence: How much weight their opinion carries, regardless of title.
  • Stance: Supportive, neutral, or opposed, and why.
  • What they care about: Their goals and concerns, such as cost, risk, workload, or reporting.
  • Relationship status: Whether you have spoken, who owns the relationship, and the next step.

How to do stakeholder mapping

1. Start from the org chart

List the people in the teams touched by your product. Include the economic buyer, the day-to-day users, and anyone who can veto on security, legal, or finance grounds.

2. Ask your contact

Questions such as "Who else will weigh in on this?" and "Who has been burned by a tool like this before?" surface hidden influencers faster than research alone.

3. Rate influence and support

Place each person on a simple grid: high or low influence, supportive or not. High influence and opposed means that person needs attention first.

4. Plan the engagement

For each stakeholder decide the message, the owner on your side, and the next action. Update the map after every meaningful call.

Example

Say a rep has a supportive Head of Sales Ops as champion. The map shows the CFO has high influence and has not been contacted, and the IT lead has raised security concerns in the past. The rep schedules a business-case conversation for the CFO and sends the IT lead a security summary before the next meeting.

Stakeholder mapping vs. related ideas

  • Org chart: Formal structure only. Stakeholder mapping adds roles, influence, and stance.
  • Buying committee: The group of people who make the decision. Mapping is the activity of identifying and understanding that group.
  • Multi-threading: Engaging several contacts in one account. A stakeholder map tells you which threads to build.

Common mistakes

  • Mapping only the person who answers your emails.
  • Assuming seniority equals influence.
  • Leaving blockers unaddressed until late in the deal.
  • Keeping the map in one rep's head instead of the CRM, where the team can see it.

Stakeholder mapping FAQs

What is stakeholder mapping in sales?

In sales, stakeholder mapping is identifying every person who influences or decides a purchase at a target account, then recording their role, influence, and stance toward your solution. The map shows who to engage, in what order, and with what message.

How do you create a stakeholder map for a B2B deal?

List the people across the teams affected by your product, label each one's role in the deal, and rate their influence and support. Ask your main contact who else will weigh in, then plan the next action for each person and update the map after every call.

What is the difference between stakeholder mapping and an org chart?

An org chart shows titles and reporting lines. Stakeholder mapping records who actually influences the deal, what they care about, and whether they support you. Use the org chart to find people, then the stakeholder map to decide how to engage them.

Why is stakeholder mapping important for complex deals?

Complex B2B purchases usually involve several people, and any one of them can slow or stop a deal. Stakeholder mapping shows who is missing from your conversations, where opposition may sit, and which relationships need work, so surprises appear earlier in the cycle.
