Deal stages

In short

Deal stages are the labeled steps that an individual opportunity passes through as it progresses toward a decision. Each stage reflects what has actually happened with the buyer, such as a discovery call completed or a proposal sent.

The pipeline stages page covers the stage set for the whole pipeline. This page focuses on how to define the stages of a single deal so reps classify it consistently.

A typical set of deal stages

Names differ by company, but most follow this shape.

  • Qualification: A buyer with a plausible need and authority has been identified.
  • Discovery: Pain, goals, and timeline are understood.
  • Solution or demo: The buyer has seen how the product addresses their need.
  • Proposal: A price and terms are on the table.
  • Negotiation: Details, legal, and procurement are being worked through.
  • Closed-won or closed-lost: A final decision has been made.

How to define good stages

Base them on buyer actions

A deal moves forward because the buyer did something, such as agreeing to a next meeting or involving a budget owner, not because the rep sent an email.

Write entry and exit criteria

For each stage, specify the evidence required to enter it and the outcome required to leave. Put these in the CRM as guidance or required fields.

Keep the number small

Five to seven stages are usually easier to apply consistently than a dozen. This is a rule of thumb, not a standard.

How deal stages are used

  • Forecasting: Stage often drives the probability or category assigned to a deal.
  • Inspection: Managers ask whether a deal has the evidence its stage claims.
  • Conversion analysis: Stage-to-stage rates show where deals stall.
  • Coaching: Stalled deals in one stage show which skill needs work.

Common mistakes

  • Seller-based stages: Stages tied to rep activity inflate the pipeline.
  • Skipping stages: Deals jump ahead without evidence, ruining conversion data.
  • Never moving deals back: Deals that lose momentum should regress or close.
  • Fixed probabilities never reviewed: Check them against your own closed deals.

Deal stages FAQs

What are deal stages in sales?

Deal stages are the defined steps an opportunity moves through in the CRM, from qualification to closed-won or closed-lost. Each stage has criteria showing what the buyer and seller have actually done, so reps classify deals consistently.

How many deal stages should a sales pipeline have?

Most teams use roughly five to seven stages, but there is no required number. Use as many as you need to describe distinct buyer milestones, and no more than reps can apply consistently without debating which one fits.

What is the difference between deal stages and pipeline stages?

They are often used interchangeably. Pipeline stages describe the full set of steps in the pipeline, while deal stages emphasize where a specific opportunity currently sits and what evidence supports its position.

How do you define entry criteria for a deal stage?

List the buyer-confirmed facts required to enter the stage, such as a named decision maker, an agreed timeline, or a scheduled demo. Make criteria observable so two managers would classify the same deal the same way.
